ONE IMPORTANT BUSINESS DECISION. START WITH ONE DAY. FIVE BUSINESS
DAYS MAXIMUM.

Understand the risks behind an important decision before committing to broader changes.

Your organization relies on reports, forecasts, analytics, and AI to make important decisions. But can leadership demonstrate that the supporting information was appropriate, sufficiently verified, and authorized for the decision being made?

The DACS First Look offers a focused way to find out.

Start with one important business decision. In the first day, identify what can be supported, what remains uncertain, and whether further investigation would be worthwhile.

Continue only when the findings justify it. A standard First Look never exceeds five business days.

DAY ONE

Day One: Get answers before making commitments.

The first day is designed to give leadership an initial assessment of one important decision and the information supporting it.

Stopping after day one can be a valid result.

WHAT THE FIRST GATE SHOULD ANSWER

By the end of Day One, your organization should have a clearer understanding of:

  • What is being evaluated: Which business decision is under review and what information it depends upon.
  • What can be supported: Which information has sufficient supporting records and which questions remain unresolved.
  • Where concerns exist: Whether inaccurate definitions, questionable assumptions, outdated information, or unclear authorization could affect the decision.
  • What should happen next: Whether additional review, corrective action, or no further work is justified.
Stopping after Day One can be a successful outcome.

The objective is to make an informed management decision, not to create another open-ended initiative.

WHAT YOU BRING

What does your organization need to get started?

A First Look does not require a new technology platform or an enterprise-wide transformation program.

It starts with:

  • One important business decision
Choose a decision that depends on a report, forecast, performance measure, AI recommendation, or automated action.
  • A responsible business owner
Identify someone accountable for the decision who can explain its business purpose and involve the people authorized to approve its use.
  • Access to supporting information
Make available the reports, data, business definitions, assumptions, policies, and approvals relevant to the decision.
A small group of knowledgeable participants
  • Involve the business, technology, and governance representatives needed to explain the information and examine unresolved questions.
The goal is to understand one decisionโ€”not evaluate the entire organization.

What will leadership learn?

The First Look is designed to produce practical findings that support an informed management decision.

What can we substantiate today?

A concise assessment identifies what is sufficiently supported, what remains uncertain, and what may require caution or further review.

DACS deliverable: Readiness Snapshot

Which checks passed – and which did not?

A documented assessment shows which applicable requirements were satisfied, which failed, and which did not apply. Unresolved concerns remain visible rather than being hidden within an overall score.

DACS deliverable: Defensibility Scorecard

Can we explain the basis for acting?

A reviewable record preserves the supporting information, evaluations, responsible parties, limitations, and conditions that governed the decision.

DACS deliverable: Structured Evidence Record

What needs attention next?

A prioritized list identifies significant unresolved issues, responsible owners, necessary corrective actions, and where further verification is required.

DACS deliverable: Remediation Backlog
Day One establishes an initial view. These records become more complete only when further assessment is justified and performed.

How the First Look may progress

One day at a time. No automatic commitment to the next.

DAY 1

Understand where we stand.

Identify one business decision, examine available supporting information, expose important uncertainties, and determine whether further review would add value.

DAY 2

Confirm what the information really means.

Where necessary, examine whether the numbers, business definitions, and customers, accounts, or other entities being evaluated are correct for the decision.

DAY 3

Examine assumptions, authority, and AI use.

Where applicable, assess whether the connections between information are justified, the information was relevant at the time, its use was authorized, and any AI involvement followed the necessary business conditions.

DAY 4

Address significant problems.

Where practical, resolve important gaps, repeat the necessary checks, and determine whether the information is now better supported.

DAY 5

Document the findings and decide what comes next.

Complete the relevant assessment records, identify remaining concerns, and present management with a recommendation on whether to stop, correct issues, or consider further work.

These are potential activities, not five mandatory stages. The organization may stop after any day. Further work must be justified by the preceding findings.

Any work beyond the five-business-day maximum requires separate authorization.

What does a successful First Look look like?

Success does not mean every check passes. It means leadership knows where the organization stands.

A First Look may establish that information sufficiently supports the intended decision, that its use requires specific limitations, or that unresolved concerns should prevent its use until addressed.

Identifying a significant problem before it affects another important business decision is a useful result – not a failed assessment.

The objective is to replace uncertainty and undocumented assumptions with findings that management can evaluate and act upon.

A focused assessmentโ€”not another enterprise transformation.

The First Look examines one defined business decision and the information supporting it.

It does not certify your organization, guarantee that a decision is correct, establish legal compliance, or require replacement of existing data, analytics, AI, or governance systems.

It also does not obligate leadership to use all five days or adopt DACS across the enterprise.

The decision to proceed, proceed under approved conditions, stop, or withhold unresolved information from use remains subject to the applicable controls and responsible authority.

What happens after the First Look?

The next decision belongs to your leadership team.

With the findings in hand, your organization can make an informed choice:

  • Stop: The initial review provided sufficient insight, and no further work is justified.
  • Address concerns: Resolve important issues before allowing broader reliance on the information.
  • Extend the approach: Consider another business decision or a separately authorized evaluation when the findings justify it.
  • Defer expansion: Determine that the information, accountability, or operating conditions are not yet ready.
There is no automatic commitment to a larger initiative.

Is your organization prepared to stand behind its important decisions?

The DACS Executive Brief explains why apparently reliable information may still be inappropriate or unauthorized for a particular business decision, the potential consequences for the enterprise, and how a bounded First Look can expose these concerns before making broader commitments.
